Overview

Elite partnered with a leading international law firm to conduct an Executive Operational Assessment of its financial management operations across Europe. The engagement focused on aligning the firm’s systems, processes, and organizational capabilities with its long-term strategic goals, while addressing immediate operational challenges and positioning the business for scalable growth.

The Executive Operational Assessment, known as the EOA, is the foundational engagement within Elite Advisory Services. It pairs Elite’s deep knowledge of legal financial operations with a structured methodology designed to surface the issues that matter most and translate them into a practical plan.

The Challenge

The firm was in the midst of a complex, multi-country financial transformation. Its leadership had set out to:

The Approach

Elite Advisory Services conducted a structured EOA engagement built around executive workshops and stakeholder interviews, a detailed current-state assessment of systems, workflows, and user experience, benchmarking against industry best practices, and the identification of risks, constraints, and improvement opportunities. The work culminated in a strategic transformation roadmap aligned to the firm’s business objectives.

A central part of the engagement was a collaborative workshop format Elite calls the Wall of Noise. The approach gives stakeholders from across the organization a fast, structured way to surface and prioritize issues, ensuring the team aligns quickly on the areas that matter most.

What the Assessment Revealed

The assessment confirmed that the firm had made significant progress, and it identified clear optimization opportunities across four areas:

  • Operational efficiency. Inconsistent billing workflows, country-specific variations, manual processes, and duplicate data handling.

  • Technology and architecture. A high number of unsupported or unnecessary customizations, with more than 200 identified, alongside integration inefficiencies and performance tuning needs.

  • Data governance and security. Gaps in visibility controls and cross-office data governance, plus audit and historical data limitations.

  • User enablement and adoption. The need for standardized training and global operating guidelines, and opportunities to improve reporting accessibility and usability.

The Roadmap

Elite delivered a comprehensive, actionable roadmap structured in phases.

  • Near term. A set of targeted quick wins across billing, reporting, and system configuration, delivering rapid improvements to data quality, reporting accuracy, and workflow efficiency.

  • Mid term. A transition to Elite 3E Cloud to improve scalability, security, agility, and cost efficiency.

  • Long term. A full operational transformation, including organizational change management, standardized global processes, and a model for continuous optimization.

The phased plan moves from a foundation phase of baseline assessment, quick wins, and cloud planning, through an optimization phase of process reengineering and detailed implementation planning that includes full accounting and general ledger mapping for the nine countries not yet implemented, into an enablement phase of full accounting rollout, cloud deployment, and user training, and finally into a continuous improvement phase focused on ongoing optimization and expanded reporting and analytics.
